The executive sponsor had secured the budget. The technical team had proven the capability. The pilot showed promising results. Everyone agreed this was the future.

Six months later, it was quietly shelved. Not because the technology failed — it worked exactly as designed. But somewhere between “look what this can do” and “now let’s deploy it,” the organization killed it.

The Gap Nobody Talks About

Here’s what I’ve learned from building ML products and then watching enterprises try to adopt them: the capability is never the hard part.

Organizations pour resources into acquiring AI capabilities — hiring data scientists, licensing platforms, building proof-of-concepts. They can show you impressive demos. They can cite benchmark improvements. They can point to successful pilots.

What they can’t do is answer a simple question: Who is the customer for this AI, and what problem are we solving for them?

This isn’t a technology question. It’s a product question. And most organizations skip it entirely.

They ask “Where can we use this?” instead of “What problem needs solving?” They treat AI as a feature to deploy rather than a product to design. And when it stalls — which it does, consistently — they blame adoption, or change management, or “the organization wasn’t ready.”

The organization wasn’t ready because nobody did the product work.


Three Ways Organizations Get This Wrong

I’ve seen this pattern repeat across industries and company sizes. The failure modes are remarkably consistent.

Trap 1: The Solution Looking for a Problem

The board reads about generative AI. The CEO attends a conference. Suddenly there’s a mandate: “We need an AI strategy.”

So the organization acquires capabilities. They hire a team. They build a platform. They run pilots. And then they ask the fatal question: “Where can we apply this?”

This is backwards.

Product thinking starts with the problem, not the solution. It asks: What friction exists today? Who experiences it? What would success look like for them? And only then: Is AI the right way to solve this?

When you start with the capability, you end up with solutions that technically work but solve problems nobody actually has. The demo is impressive. The business case is thin. The organization loses interest.

The tell: If your AI team spends more time showcasing what’s possible than interviewing users about what’s needed, you’re in this trap.

Trap 2: The Solution Without a Job

AI gets deployed without understanding the job it’s hired to do. “Let’s add AI-powered recommendations.” “Let’s use ML to improve search.” “Let’s automate this workflow with an LLM.”

These aren’t bad ideas. But they’re answers to a question nobody asked: What progress is the customer trying to make?

The problem isn’t that AI is “just a feature.” Features can be transformative when they serve a real need. The problem is that AI gets deployed as a capability — something the technology can do — rather than as a solution to something customers struggle with.

When this happens, nobody owns the outcome. The product team owns the feature’s existence. The AI team owns its technical performance. But the customer’s job-to-be-done? That falls through the cracks. There’s no feedback loop asking “Did this actually help?” — only metrics showing “Did this technically work?”

The result is AI that ships but never sticks. It’s in the product, but it doesn’t serve the product’s customers. Six months later, usage is flat, the team has moved on, and the AI quietly becomes shelfware.

The tell: Ask yourself: What job is this AI hired to do? Not what it can do — what progress does it help the customer make? If you can’t answer that in one sentence, you’ve deployed a capability, not a solution.

Trap 3: The Operating Model Mismatch

This is the trap that catches organizations who actually do the product thinking right.

They’ve identified a real problem. They’ve designed a genuine product. They’ve even found someone to own the outcome. But the organization’s operating model — how decisions get made, how resources get allocated, how success gets measured — wasn’t designed for this kind of work.

Traditional operating models are built for execution: predictable work, clear handoffs, measurable outputs. AI products require something different: rapid experimentation, tolerance for failure, cross-functional collaboration that doesn’t fit neatly into org charts.

The product team builds something promising. Then they wait three months for infrastructure approval. Then they discover the data they need lives in a system owned by a department with different priorities. Then the compliance review takes six weeks. Then the business unit that would use it has already moved on.

The AI didn’t fail. The operating model killed it.

The tell: If your AI initiatives consistently stall in the space between “pilot success” and “production deployment,” you’re in this trap.


The Question Nobody Asks

Here’s the uncomfortable truth about AI transformation: most of the people advising on it can only see half the problem.

Technology consultants understand the AI. They can help you choose the right models, build the right infrastructure, design the right architecture. What they can’t do is reshape how your organization makes decisions.

Management consultants understand the organization. They can redesign your operating model, realign your governance, restructure your teams. What they can’t do is recognize when a technically elegant solution solves the wrong problem.

The gap between these two worlds is where AI initiatives go to die. And it’s a gap that almost nobody is equipped to bridge.


What Good Looks Like

The organizations that succeed at AI don’t start with AI. They start with product discipline.

They identify problems worth solving — friction that matters, outcomes that move the business. They design products around those problems, not features around capabilities. They build operating models that can support experimentation, not just execution.

And they recognize that the hardest work isn’t technical. It’s finding the leverage point — the place where a small shift in how decisions get made unlocks the organization’s ability to absorb this new capability.

That’s not a technology skill. It’s not a management skill. It’s the ability to work both sides of the gap simultaneously.


The Real Question

So here’s what I’d ask before you approve the next AI budget, launch the next initiative, or hire the next team:

Who owns this as a product — not as a project, not as a feature, but as a product with customers and outcomes?

If you can’t answer that clearly, you don’t have an AI strategy. You have an AI capability.

The difference will show up in about six months.
